Map how AI agents change planning, execution and review responsibilities while keeping clear accountability and avoiding unsupported assumptions about staffing.

AI agents can change who prepares work, who executes it and who checks the result. That does not determine one inevitable staffing outcome. Salesforce’s 2026 marketing announcement illustrates expanding agent roles, with some capabilities described as pilots at launch. [1] Organization design should follow verified work changes, not the product label.

Map decisions before job titles

Choose a recurring campaign and identify who defines the objective, supplies evidence, creates assets, approves commitments and evaluates results. Mark which steps an agent could support and which decisions remain with an accountable person. A task moving to software does not automatically transfer responsibility for its commercial or customer consequences.

Notice the work that appears

AI-assisted execution can create new needs for source maintenance, evaluation design, exception handling and integration ownership. Include those responsibilities in capacity planning. A fictional team that reduces first-draft effort may still need more skilled review during rollout. Count that work rather than treating it as invisible overhead absorbed by already busy colleagues.

Redesign around coherent ownership

Keep related responsibilities together where that helps someone understand the whole result. For example, the campaign owner can retain the brief and performance decision while a specialist maintains the agent’s approved workflow. Avoid a structure where one team operates the tool, another owns the data and nobody can resolve a failed campaign handoff.

Review the model with the people doing the work

Pilot responsibility changes on a defined process, gather evidence about workload and quality, and discuss skill needs openly. Compare the actual role changes with the original assumptions before making lasting staffing decisions. Some organizations may redeploy capacity; others may need additional expertise. Leadership should explain the intended outcome and its evidence, while keeping responsibility for customers and business commitments attached to identifiable people.
